Ops Recon

AI-Assisted Operational Discovery · Multi-stakeholder · Custom scope

Your team knows where the problems are.
We surface what they can't fully articulate.

Ops Recon is a structured operational discovery process. We collect input from the people who actually use your systems every day — then run it through an AI intelligence layer that correlates responses, identifies contradictions across roles, and surfaces the patterns behind your operational friction. The result is a clear picture of what's broken, where, and why — and a structured path forward. In most cases, what's broken can be automated. Ops Recon is how we figure out exactly what to build.

The intelligence layer

One person or seven — the process scales to your situation.

For a small business with a single operations owner who knows every system firsthand, one respondent is enough. For a team of 30 where the coordinator, the project manager, the finance lead, and the frontline staff all interact with different parts of the same workflow — the real value is in comparing what each of them says.

The AI correlation layer is where that value compounds. It finds the themes that five people mentioned independently, surfaces the contradictions between what leadership thinks the process is and what the team actually does, and identifies the failure modes that no single person could see on their own.

Owner: The handoff process works fine — we have a checklist.
Project Lead: The checklist exists but nobody fills it out under deadline.
Coordinator: I find out work is ready when someone texts me.
Finance: I have to ask three people before I can send any invoice.
AI Layer: → Handoff process is cultural, not structural. No system enforcement. Three independent failure reports.

What it does

Structured input. AI analysis. Actionable output.

Structured Input Collection

Team members complete a structured Ops Recon questionnaire covering their workflows, tools, pain points, and workarounds. One person or an entire team — the process scales to your situation.

AI Correlation & Pattern Detection

The AI intelligence layer cross-references every response — surfacing recurring themes, contradictions between roles, and failure patterns that no single respondent could articulate on their own.

Bottleneck & Gap Identification

We identify where work stops, slows, or silently falls through — handoff gaps, approval bottlenecks, coordination breakdowns, and process steps that exist in people's heads but nowhere else.

Tiered Implementation Options

The strategy brief presents multiple solution paths — low complexity, balanced, and scalable — each with realistic cost, timeline, and adoption risk so you can make an informed decision.

Sample Findings

This is what the report surfaces.

Based on real Ops Recon output. Specific details are representative — these patterns appear across industries.

#01CriticalData Integrity — No Single Source of Truth
8–10 hrs/week

Project status lives in four places simultaneously

CRM, spreadsheet, project management platform, and email threads each hold a different version of project status. Team members check whichever source they prefer — and get different answers. Reconciliation becomes a standing agenda item at every team meeting. Five of six respondents identified a version of this problem independently.

Designate one system as the authoritative project record. Configure the others to feed into it rather than maintain parallel data. Enforce a single update point at each handoff.

#02CriticalProcess Design — Unstructured Handoffs
3–5 hrs/project in rework

Work transitions between roles have no enforced checkpoint

The handoff between the team member completing a task and the next person who needs to act on it happens via text message, verbal communication, or is skipped entirely. There is no system-enforced gate. When the responsible person is out, work simply stops. Two respondents described discovering work that had been sitting unactioned for days with no visibility.

Implement a structured handoff trigger — a status update, a notification, or a task assignment — that creates a visible, logged record of the transition. The next step should be pulled, not pushed.

#03HighRevenue Operations — Billing Delay
1–3 hrs per invoice on 30–40% of billings

Invoice preparation requires manual data reconstruction every time

Finance must independently gather data from the project management tool, email threads, and any supporting documents before preparing each invoice. There is no automated connection between project milestone completion and invoice generation. On complex projects, this investigation takes 1–3 hours and still results in corrections on roughly a third of invoices.

Link milestone completion to billing triggers. When a defined project gate is met, a billing-ready record should be generated automatically — finance confirms and sends, rather than reconstructing from scratch.

What you get

Two documents. Two levels of depth.

Client Ops Recon Report

You receive this

Business-readable summary of findings — bottlenecks, process gaps, coordination failures, and prioritized recommendations. Clear enough to present to leadership.

Arcwise Strategy Brief

Informs the engagement

The internal document Arcwise prepares alongside the client report. Includes root-cause hypotheses, three tiered implementation options (low / balanced / scalable), existing stack optimization analysis, phased rollout plan, success criteria, and risk register.

Who it's for

It's about your situation, not your industry.

Ops Recon works for any organization where people, process, and technology intersect — and something in that intersection isn't working the way it should. If any of these sound familiar, it's worth a conversation:

Your team has workarounds for everything — and the workarounds have workarounds

Work gets done, but nobody really knows where anything stands without asking someone

You've grown from 5 people to 25 and the way you operated at 5 is breaking at 25

One person leaving would create genuine operational chaos

You've brought in new tools but the old problems are still there

Leadership and frontline staff describe the same workflow completely differently

Billing, invoicing, or client delivery is consistently slower than it should be

You know something is broken but can't pinpoint exactly where or why
